IT Asset-Lifecycle Start-up
Rescuing an at-risk platform launch and cutting cloud costs by over 50%
Case Summary
codeSource stepped into an at-risk software platform, restored a predictable development cadence and re-architected its Microsoft Azure environment to cut unnecessary cloud spend while keeping the platform ready to scale.

Results
Azure hosting costs fell by more than 50% within three months, from roughly $13,000/month to $6,000/month, with a path toward around $3,500/month, while a key customer go-live was accelerated.

The Client
The client is a fast-growing technology start-up building a platform to modernise end-of-life IT asset management for large enterprise clients, including major OEMs such as Dell and Lenovo. The platform manages the return of leased IT assets and their remarketing, with the goal of collapsing a process that traditionally takes six months or more down to as little as two weeks.
The Challenge
The client’s existing development partner could not keep pace with the platform’s roadmap. Delivery timelines were slipping, and both development and Microsoft Azure hosting costs were climbing, putting real strain on the business, including its readiness for a key enterprise customer go-live. The client needed a partner who could step in quickly, stabilise delivery, and bring spending back under control before the situation put the business itself at risk.
The Solution
codeSource took over ongoing development of the platform, delivering an agreed number of development hours each month so the client had predictable delivery and cost. This accelerated the go-live timeline for the client’s key customer and kept both the project and the business on track.
In parallel, codeSource’s engineers found the platform’s Azure infrastructure had been built to an enterprise-grade specification – triple redundancy, always-on instances, and Microsoft technology used throughout – far beyond what a start-up needed. Drawing on more than 30 years of combined engineering experience, the team re-architected the environment to run efficiently at the client’s actual scale, while preserving its ability to scale back up as revenue grows.
The engagement combined bespoke software development with data services and Azure cloud optimisation. Rather than simply reducing resources, codeSource right-sized the environment to the start-up’s actual needs while preserving a clear path to scale as customer demand and revenue grew.
Technologies & Environment
- Cloud platform: Microsoft Azure – the hosting environment was reviewed and re-architected to remove unnecessary enterprise-grade overhead while retaining future scalability. Microsoft Azure overview
- Application architecture: Bespoke software development – ongoing development was brought onto a predictable monthly cadence while the platform architecture was stabilised and aligned to the business’s actual scale.
The Result
The client’s Azure hosting costs fell from roughly $13,000 a month to $11,000, then to $6,000 within three months of engagement, with a target of reducing spend further to around $3,500 a month as optimisation continues. Development moved onto a predictable, cost-effective monthly cadence, the go-live for the client’s key customer was accelerated, and a project that had been at risk of stalling – with real consequences for the business – was put back on track.
The result was both a technical and commercial reset: lower Azure infrastructure costs, a more sustainable software delivery model and a platform better aligned with the start-up’s real operating requirements.
Key Wins
- Took over an at-risk development project and restored a reliable delivery cadence, protecting a critical customer relationship and go-live date.
- Cut Azure hosting costs by more than 50% within three months (from roughly $13,000/month to $6,000/month), with a path to around $3,500/month.
- Replaced an over-engineered, enterprise-grade infrastructure build with a right-sized environment suited to the business’s actual scale.
- Converted an uncontrolled cost and delivery risk into a predictable, budgeted monthly development engagement.
